Kirkpatrick is often criticized. But rarely fully understood. Let's change this 👇 The model is simple. It describes four levels of evaluating learning impact: Level 1 — Reaction How participants experience the learning. Level 2 — Learning What knowledge and skills they acquire. Level 3 — Behavior How their on-the-job behavior changes. Level 4 — Results What organizational outcomes improve. That’s it. Four levels. And yet, it is frequently dismissed as outdated or simplistic. Why? Because we often treat it as a measurement checklist, instead of a design framework. Kirkpatrick is not just about evaluating training. It’s about thinking in cause-and-effect logic. Instead of asking, “Was the training good?” we should be asking a sequence of strategic questions. When designing: – What business outcome must change? – What behavior must shift to deliver that outcome? – What knowledge and skills are required? – What learning experience will enable mastery? And when evaluating: – How did participants evaluate the experience? – How well did they acquire the knowledge and skills? – How did behavior change at work? – What changed in the targeted business indicators? Planning must start from the top (Results). Measurement must begin from the bottom (Reaction). Think forward. Measure backward. Of course, the model has nuances - leading and lagging indicators, performance environment, manager accountability, isolation factors. But beneath the complexity lies a simple and powerful logic. Training without culture change is why your new processes never stick. I've spent a decade training product teams, and I can tell you exactly which ones succeed: the ones where leadership built the infrastructure and culture to support what we taught. Here's what I've learned. Most organizations approach training backwards. They bring everyone together, deliver great content, get enthusiastic feedback.... and then send people back into systems that punish exactly what they just learned. A team learns to run small experiments? Their planning process still demands detailed 12-month roadmaps. They're taught to validate with customers? There's no time allocated, no research budget, no clear way to feed insights back into decisions. They embrace evidence-based prioritization? Leadership still overrides everything based on gut feel. The pattern is clear: Training + Culture = Capability. The teams that actually change their habits have three things in place: 1. Decision rights: People can actually act on what they learned without eighteen approval layers. 2. Time and resources: Customer conversations and experiments aren't "nice to haves" squeezed between meetings. They're built into how work happens. 3. Leadership alignment: Managers reinforce new behaviors in roadmap reviews, retrospectives, and how they talk about success. This is why it's great to START with the managers and senior leadership when making an organizational change. Before you invest in another training program, look hard at your organization. Are you set up to support what you're about to teach? Do your processes, metrics, and incentives actually reward the behaviors you want? If not, you're not building capability. Career advice I’d give my younger self: Keep a record of your wins Document your accomplishments as you go - not just what you did, but the real impact. (Keep this in a personal repository, not at work.) Most of us move from project to project, thinking we’ll remember the details when we need them. Then, when it’s time for a job search or a performance review, we struggle to articulate our impact. Instead, whenever you start a new project, ask yourself: “How will my future self talk about this?” Think in terms of a story - a problem worth solving, a difficult and challenging solution, and a meaningful transformation. You don’t have to wait until the project is finished to start writing it. Step 1: The problem What problem are you solving? A (business) problem worth solving has the problem itself, which lead to symptoms that, if they aren't addressed, can lead to disaster. For example, you might be replacing a legacy workflow. The old workflow is slow and includes manual steps. This results in errors and customer dissatisfaction, which leads to financial risk (due to errors) and churn, resulting in stagnant revenue and declining market share. You'll get more insight over time, but just start at the start. Write down what you know. Step 2: Document the outcomes you (or your leadership) are expecting or hoping for You may not know the final impact yet, but you have a hypothesis. What will change if your project succeeds? More revenue? Higher efficiency? Customer satisfaction improvements? Write that down. The transformation is often the opposite of the problem: if revenue is stagnant, the goal is growth. If churn is rising, the goal is retention. Define the ideal outcome early. Step 3: Capture the key components of the solution As technologists, we naturally document what we built. That’s fine, but remember—hiring managers and execs care less about features and more about impact. And how you collaborated and persuaded stakeholders to create and keep alignment. Step 4: Update your story as you go As your project progresses, go back and update: ✔ What you learned about the real problem ✔ Changes in your approach ✔ The actual results once customers started using your solution Often, the results blossom in unexpected ways - leading to social proof like customer stories, awards, or internal recognition. Capture those. These stories become the basis of a resume that gets interviews and they're great for performance reviews.

"We brought in a trainer for two days and nothing changed." Of course it didn't. You treated training like a checkbox activity. Sales leaders constantly make this mistake: → Hire external trainer for 2-day workshop → Everyone gets excited during sessions → 30 days later, zero behavior change → "Training doesn't work" Wrong. Your approach to training doesn't work. Here's what actually happens: Day 1: Reps are pumped. Taking notes. Asking questions. Day 2: Still engaged. Ready to implement everything. Day 30: Back to old habits. Zero retention. Why? Because you treated symptoms, not the disease. You didn't change their daily habits. You didn't provide ongoing reinforcement. You didn't build systems for accountability. Real training that creates lasting change looks different: #1 It's diagnostic first. Before any training, you identify specific skill gaps through call reviews, deal analysis, and performance data. Not generic "they need better discovery" but specific "they ask surface level pain questions but never uncover business impact." #2 It's delivered in sprints. Six weeks of twice-weekly sessions beats a 2-day workshop every time. Reps can practice between sessions, get feedback, and build muscle memory. #3 It includes reinforcement systems. Weekly coaching calls, peer practice sessions, and manager check-ins. The learning doesn't stop when the trainer leaves. #4 It measures behavior change, not satisfaction scores. "Did you like the training?" is worthless. "Are you now asking better discovery questions?" matters. #5 It provides job aids and frameworks. Reps need cheat sheets, email templates, and conversation guides they can reference in real situations. Most importantly: It's customized to your specific challenges, not generic sales advice. The companies that see 40%+ improvement in performance don't do one-off training events. They build learning into their culture. They have weekly skill-building sessions. They do call reviews with specific feedback. They practice objection handling until it's automatic. Stop buying training like it's a magic pill. Imagine calling training a success when no one uses it on the job. Have you? Most people do not fail the training. They fail to apply it. About 85% of training never gets used on the job. Not because the content was bad. Not because the learner was not engaged. Because learning and doing are two very different things. We have built entire Learning & Development systems around consumption. Videos. Workshops. Courses. Certifications. But knowing something is not the same as doing it. The real gap is not knowledge. It is transfer. Here are 5 ways to actually close it. 1️⃣ Replace content with reps: Stop adding more modules. Build in deliberate practice. Repetition under real conditions is what creates retention. 2️⃣ Make managers part of the design: If a manager does not reinforce it, it dies. Loop them in before the training, not after. 3️⃣ Create accountability structures: Peer check-ins. Follow-up commitments. Application goals. Without accountability, good intentions evaporate. 4️⃣ Shrink the time between learning and doing: The longer the gap, the more fades. Give learners a chance to apply within 48 hours of any session. 5️⃣ Measure behavior, not completion: Finishing a course proves nothing. What changed on the job? That is the only number worth tracking. Active learning feels productive. Active practice is what actually changes performance. Your learners do not need more content. They need more reps. AI makes this matter even more. When information is everywhere and content is easier than ever to generate, the real advantage is not access to knowledge. It is the ability to apply it. “Show outcomes, not outputs!” I’ve given (and received) this feedback more times than I can count while helping organizations tell their impact stories. And listen, it’s technically right…but it can also feel completely unfair. We love to say things like: ✅ 100 teachers trained ✅ 10,000 learners reached ✅ 500 handwashing stations installed But funders (and most payers) want to know: 𝘞𝘩𝘢𝘵 𝘢𝘤𝘵𝘶𝘢𝘭𝘭𝘺 𝘤𝘩𝘢𝘯𝘨𝘦𝘥 𝘣𝘦𝘤𝘢𝘶𝘴𝘦 𝘰𝘧 𝘢𝘭𝘭 𝘵𝘩𝘢𝘵? That’s the outcomes vs outputs gap: ➡️ Output: 100 teachers trained ➡️ Outcome: Teachers who received training scored 15% higher on evaluations than those who didn’t The second tells a story of change. But measuring outcomes can be 𝗲𝘅𝗽𝗲𝗻𝘀𝗶𝘃𝗲. It’s easy to count the number of people who showed up. It’s costly to prove their lives got better because of it. And that creates a brutal inequality. Well-funded organizations with substantial M&E budgets continue to win. Meanwhile, incredible community-led organizations get sidelined for not having “evidence”- even when the change is happening right in front of us. So what can organizations with limited resources do? 𝗟𝗲𝘃𝗲𝗿𝗮𝗴𝗲 𝗲𝘅𝗶𝘀𝘁𝗶𝗻𝗴 𝗿𝗲𝘀𝗲𝗮𝗿𝗰𝗵: That study from Daystar University showing teacher training improved learning by 10% in India? Use it. If your intervention is similar, cite their methodology and results as supporting evidence. 𝗗𝗲𝘀𝗶𝗴𝗻 𝘀𝗶𝗺𝗽𝗹𝗲𝗿 𝘀𝘁𝘂𝗱𝗶𝗲𝘀: Baseline and end-line surveys aren't perfect, but they're better than nothing. Self-reported confidence levels have limitations, but "85% of teachers reported feeling significantly more confident in their teaching abilities," tells a story. 𝗣𝗮𝗿𝘁𝗻𝗲𝗿 𝘄𝗶𝘁𝗵 𝗹𝗼𝗰𝗮𝗹 𝗶𝗻𝘀𝘁𝗶𝘁𝘂𝘁𝗶𝗼𝗻𝘀: Universities need research projects. Find one studying similar interventions and collaborate. Share costs, share data, share credit. 𝗨𝘀𝗲 𝗽𝗿𝗼𝘅𝘆 𝗶𝗻𝗱𝗶𝗰𝗮𝘁𝗼𝗿𝘀: Can't afford a 5-year longitudinal study? Track intermediate outcomes that research shows correlate with long-term impact. 𝗧𝗿𝘆 𝗽𝗮𝗿𝘁𝗶𝗰𝗶𝗽𝗮𝘁𝗼𝗿𝘆 𝗲𝘃𝗮𝗹𝘂𝗮𝘁𝗶𝗼𝗻: Let beneficiaries help design and conduct evaluations. It's cost-effective and often reveals insights that traditional methods miss. For example, train teachers to interview each other about your training program. And funders? Y’all have homework too. Some are already offering evaluation support (bless you). But let’s make it the rule, not the exception. What if 10-15% of every grant was earmarked for outcome measurement? What if we moved beyond gold-standard-only thinking? 𝗟𝗮𝗰𝗸 𝗼𝗳 𝗮 𝗰𝗲𝗿𝘁𝗮𝗶𝗻 𝗸𝗶𝗻𝗱 𝗼𝗳 𝗲𝘃𝗶𝗱𝗲𝗻𝗰𝗲 𝗱𝗼𝗲𝘀𝗻’𝘁 𝗺𝗲𝗮𝗻 “𝗻𝗼𝘁 𝗶𝗺𝗽𝗮𝗰𝘁𝗳𝘂𝗹”. We need outcomes. But we also need equity. How are you navigating this tension? A problem with the Kirkpatrick taxonomy (not a model, not a theory) of evaluating instruction is that by its very design it is evaluation by autopsy: We may know a program didn't work, but not what went wrong or how to fix it. Practitioners looking for other ideas might want to take a look at Robert Brinkerhoff, who in eyeing the idea of training as a process rather than an event said: "Evaluating a training program is like evaluating the wedding instead of the marriage." His success case method is a wonderful substitute or, if you must, supplement to, Kirkpatrick. And consider, too, work from Daniel Stufflebeam's CIPP model, that looks at an entire program from context to inputs to organizational support to outcomes and on to transferability.
